Why You're Getting Zero Replies To Your Cold Emails

Sep 12, 2026· 13 min· 97K views·Watch on YouTube

A visiting YC partner and founder of One Schema shares eight ways early stage founders can improve cold outreach, drawing on his experience closing millions in founder led revenue and advising hundreds of YC companies.

Start by learning manually

Before automating, send at least 100 messages by hand and research each person and company. If a bulk campaign gets no replies, it is hard to tell whether the problem is targeting, copy, subject lines, or deliverability.

Find the people and companies with the pain

Targeting often matters more than polishing copy. Use current customers, closed deals, and replies to identify relevant job titles, then check that each company is a real fit. Job postings and company growth can signal need; founders seeking first customers can also start with their warm networks.

Write a brief, relevant message

Explain the buyer’s problem and how you can help in one sentence, then establish credibility and make a specific call to action. Keep emails to roughly five to eight sentences and LinkedIn messages to two to five. The Aptton example uses the founder’s Tesla experience and a company specific observation to make its offer relevant.

Build trust and diagnose replies

Test subject lines and make the email preview compelling. Treat a LinkedIn profile as part of the outreach: use a photo, a clear company description, relevant experience, and shared connections. With two to three replies per 100 emails, check the person, company, and subject line before revising the message; then review sales materials and deliverability.

Follow up, make time, and learn from customers

Send two to four follow ups a few days apart, and use a low pressure final message to invite a clear no. Reply quickly when prospects respond and schedule dedicated time for outbound. Ask customers what caught their attention and why they bought, then use their own language in future outreach.

Takeaways

  • Hand research 100 prospects before automating so early campaigns teach you what works.
  • Use customer and deal history to identify the roles most likely to feel the problem.
  • Explain the buyer’s pain, your relevant credibility, and a concrete next step in a short message.
  • Debug low reply rates by checking contact and company fit before rewriting copy.
  • Build a steady follow up habit and use customer language to improve future outreach.
