Sam Altman, president of Y Combinator, and Reid Hoffman, LinkedIn co-founder, discuss scaling companies at a Y Combinator event, drawing on YC’s programs and their startup experience.

Scale through networks and reach

Hoffman says Silicon Valley’s impact comes from combining technology invention with business innovation, including network effects. He describes YC’s strategy as reaching founders early, building a community that helps its members, and using the Continuity Fund to support companies as they grow. Altman says YC was advising 3,000 startups through a Stanford class and aimed to reach 10,000 the following year.

Expect roles and teams to change

Altman says the people suited to lead a 20-person company may not be right for a 500- or 1,000-person organization. As companies grow, work shifts from everyone doing tasks to managing people and then managers. He advises promising people important, growing roles rather than guaranteeing they will lead one function indefinitely. Hoffman adds that fast growth brings internal disruption, so teams need to expect some organizational chaos.

Hire for learning and define culture

Hoffman says scaling companies need people who can learn and adjust as the business and organization change, not just candidates whose résumés match a job description. Altman prioritizes values, then aptitude, then specific skills, and says a person’s effect on colleagues matters as much as individual output. Hoffman recommends writing down what makes a company’s culture distinctive and using it to help candidates decide whether they fit.

Change how the company communicates

Hoffman says communication that works in a small team needs structure as the organization grows. He gives the example of Google moving from celebrating each birthday individually to monthly celebrations, which changed how personal the practice felt to early employees. He and Altman recommend keeping key early contributors connected through conversations and repeating the company’s strategy more often than leaders may expect.

Scale when the product has an updraft

Hoffman says blitzscaling means spending capital quickly to reach scale when competition, opportunity, or network effects make speed important. Altman warns against leaving the company split between cautious testing and aggressive growth; everyone should understand which mode the company is in. They say to wait for evidence that the product is working, then be clear about what the company will temporarily overspend on and when it will return attention to efficiency.

Takeaways

  • Hire for values and learning ability before matching a résumé to a fixed role.
  • Tell employees that responsibilities and organization will change as the company grows.
  • Write down the specific behaviors that define your culture, and use them in hiring.
  • Repeat the company’s strategy as it grows; one announcement will not reach everyone.
  • Align the whole company on whether it is testing for product fit or spending to scale.
