on Making Homeownership in Reach with ZeroDown

Speaker

Laks Srini, CTO and co-founder of ZeroDown, explains on Y Combinator how the company aims to make homeownership more accessible through a home-buying and financing service.

The down payment problem

Srini says his co-founder, Abhijit, could not buy a Bay Area home despite having a good job and healthy finances because he needed $300,000 to $400,000 beyond his savings. Conversations with engineers facing years of saving led the founders to look for another path to homeownership.

Learning from mortgage startups

The founders spent about 18 months researching mortgages, interviewing investors and studying companies that had failed. Srini says mortgage rules limit how much lenders can differentiate, while many customers prioritize a lower rate over a better app. When refinancing slowed as rates rose, customer acquisition became harder for those startups.

How ZeroDown’s home-buying model works

ZeroDown buys the home a customer chooses and says it can hand over the keys within seven days. Customers make monthly payments and earn purchase credits, described as about 0.25% of the home each month and up to 15% over five years; after two years, they can buy the home from ZeroDown. The company also offers home search, partner agents, deal execution, and a concierge service.

Revenue, risk, and expansion

Srini describes ZeroDown as two businesses: a technology company and a property company that buys and holds homes through a fund with a five-to-seven-year horizon. The company charges a $10,000 upfront fee, shares buyer-agent commissions, and earns a small percentage from some concierge purchases; it aims to keep financing costs low and pass savings on as its cost of capital falls. At the time of the interview, it planned to expand to Austin and Seattle, with more cities to follow.

Building around customer needs

Srini says the technical challenge is connecting search, financing, agents, deal execution, and ongoing home support into one experience. Customer interviews informed features such as commute-based search and a concierge for maintenance questions. He describes a useful division of labor: machines can narrow thousands of homes to a short list, while people choose the right one.

Takeaways

  • Study failed companies to uncover risks that successful examples may hide.
  • For a one-time, high-stakes purchase, customers may value price more than a polished app.
  • Use customer interviews to find needs that existing product categories miss, such as commute time or neighborhood features.
  • When a business spans many services, connect them around one customer journey and make the revenue model explicit.
  • Let machines narrow a large set of options, then use human judgment for the final choice.
