Dan Hockenmaier, founder and advisor at Basis One and former Thumbtack growth marketing director, joins Y Combinator partner Gustaf Alströmer, formerly Airbnb’s growth product lead, at Y Combinator to discuss building and running growth teams.

Find the right time and focus for growth

Hockenmaier says growth gains often follow a power law, so a few channels and tactics account for much of the result. Before investing heavily in acquisition, founders should look for retention cohorts that level out and show lasting product use. A simple model of acquisition, activation, retention, referrals, and monetization can help reveal where changes have the most leverage.

Connect product strength to distribution

Alströmer describes Airbnb’s appeal as a distinctive guest experience, even when booking involved friction and failed requests. Hockenmaier argues that products should be designed with their likely growth channel in mind: paid acquisition needs strong monetization, while SEO needs a way to create and curate content. A product can open a different path to distribution, as Hockenmaier says Zoom did through a product people loved and shared.

Build measurement before scaling experiments

Hockenmaier says reliable instrumentation and queryable data should come before a full experimentation framework; third-party tools can be a sensible starting point. Alströmer recalls Airbnb beginning with simple feature flags, user-level tests, and spreadsheet analysis before building more elaborate tooling. They recommend tracking retention, acquisition sources, and funnel steps, then identifying early indicators of healthy activation.

Make experimentation a company practice

Alströmer says growth works best as a data-informed way of running a business, with small teams demonstrating results and expanding their influence. He recommends sharing experiment outcomes across the company and gathering ideas from people close to the product, while a product manager and engineering lead help choose tests based on clear hypotheses. Hockenmaier cautions against maximizing test count: testing larger, distinct ideas can teach more than many small changes.

Organize teams around clear ownership and sustainable growth

Hockenmaier says paid marketing is competitive and requires ongoing investment in data, automation, and creative work. Alströmer describes it as useful for launching markets or balancing a marketplace, but risky as the sole growth engine when costs rise and retention falls. Hockenmaier advises clarifying ownership of shared metrics such as retention and says growth marketing, product marketing, and PR may need separate roles rather than one VP of Marketing.

Takeaways

  • Check retention cohorts before scaling paid acquisition.
  • Model the full funnel to find high-leverage changes.
  • Instrument product data before investing in advanced experiment tools.
  • Test clear, distinct hypotheses and share results across the company.
  • Give one team clear ownership of each key growth metric.
